Summary

Executive Summary

A large part of any merchandising team’s day-to-day is, by definition, spent on optimization and problem-solving merchandising challenges, and Bulk is no exception: To move quickly, their team needs to understand how results align with the algorithm’s logic so they can decide next steps with it in mind.
This is where Constructor’s Merchant Intelligence Agent (MIA) came in - with MIA enabled, their merchandising team was able to:

  • Investigate performance questions faster, turning some workflows from multi-day processes into answers within an hour
  • Surface opportunities to improve across websites, including out-of-stock products, synonym gaps, low click-through rates, and country-specific search opportunities
  • Build automated and more useful reporting workflows for weekly performance reviews
  • Help their lean merchandising team do more in less time — across all their 16 websites

“[MIA] saves you a lot of time. You can’t have eyes everywhere. So, it’s basically picking up on potentially human mistakes or issues that you generally wouldn’t have been able to find yourself, or it would have taken a lot of time to.”

— Dua B., Senior Merchandising Manager at Bulk

About Bulk

Bulk is a leading global sports nutrition brand with regionalized online stores offering products spanning protein, creatine, vitamins, weight loss, and more.

Behind their customer experience is a small merchandising team responsible for keeping product experiences useful, accurate, and revenue-focused across 16 regional ecommerce websites. Each country has its own website, and with each website comes added complexity.

For Dua B., Senior Merchandising Manager at Bulk, that means tracking performance, reviewing product rankings, checking rules, improving redirects and synonyms, and answering questions from teams across the business.

Their team has been a Constructor power user for the past 18 months. But even with a strong product search and discovery platform in place, there was still a familiar merchandising challenge: running more than a dozen stores, each of which needs to be understood, managed, and optimized differently.

Merchandising Before MIA

A fast-moving operation running 16 different stores = no way to see everything

At a retailer of Bulk’s reach, ecommerce and merchandising questions can come from many directions:

  • Why is this product A showing before product B?

  • Why did revenue drop a lot in France today?

  • Why does this add-to-cart rate look so high?

  • Which rules, redirects, or synonyms need attention?

  • What should the team fix first?

The challenge was not that the answers were impossible to find, nor that Constructor’s Customer Success team wasn’t willing to help. The challenge was visibility: with 16 websites in different languages and a small team, there would always be overlooked issues.

So when presented with the opportunity to try Constructor’s Merchant Intelligence Agent, an all-knowing, always-on intelligence in their dashboard, the Bulk team didn’t balk.

Merchandising with MIA

What MIA has enabled Bulk to do

With MIA, the merchandising team gained an agent that has full knowledge of all merchandising rules and live performance of their 16 online stores in real time. It could flag potential issues, explain why it’s not as expected, and suggest what to do next, all in one conversation.

MIA adds headcount… without actually adding headcount

For a team managing a large product catalog across 16 sites, having an extra set of eyes that can surface issues helps shift time away from searching for problems and toward deciding what to do about them. MIA is like an always-on coworker with a full understanding of everything happening in their merchandising environment. When prompted, the agent can return lists of quick tweaks, medium-term adjustments, and longer-term opportunities that their merchandising team can move into their own workflow and act on over time.

“It’s like having an extra person on the team,” Dua said. “I'll point it at a specific question — ‘Where do we have gaps?’, ‘What's underperforming?’ — and it comes back with things I can review, prioritize, and action. It surfaces the options, and I decide what's worth doing.'”

This comes in handy when flagging synonym issues and facilitating other cross-country website optimizations. One time, MIA suggested connecting "creatina" and "creatine" as a synonym opportunity for Italy - this went unnoticed as no one on the team spoke Italian at the time. Dua could simply review MIA’s suggestion, decide whether it made sense, and action it.

2

MIA diagnoses the “why” behind changes in performances

The hard part of merchandising isn’t pulling the data -the expertise lies in knowing which signals to examine across ranking factors, manual rules, pricing changes, active promotions, and marketing campaigns, and how to connect them to conclude potential explanations and decide next steps. Instead of exploratory investigation or escalating to other team members, Dua now asks MIA as a first step, helping her get to the next steps and taking action much faster.

That judgment spans ranking factors, manual rules, pricing changes, active promotions, and marketing campaigns, and it's where a merchandiser's expertise sits. Instead of an open-ended investigation or escalation to other team members, Dua now brings the question to MIA as the first layer of review, which helps her decide next steps much faster.

A good example of this was when the team noticed a sudden revenue drop in France and Italy with no obvious reason. Instead of spending time checking for possible causes across the two countries, Dua just asked MIA to investigate - and it quickly identified the cause: a bestselling product had run out of stock for a few days. The team could then go straight to procurement to sort out the restocking issue.

“I've set it up to flag any product that's been out of stock for more than two days. It means I catch the issue early instead of finding out after the fact.”

The same process also helped with a more complex challenge: Bulk’s team had noticed an add-to-cart rate that looked too high to be accurate. A quick check of the usual suspects revealed no reasons. But rather than escalating the issue for a deeper investigation, Dua asked MIA: Through reasoning and conversation, the agent flagged that a share of traffic was missed in the analysis, causing add-to-carts not to be matched to a click source, which was inflating the results. Following MIA’s suggestion to recalculate the rate with the missing traffic accounted for, the figure was immediately more aligned with the team’s expectations for add-to-cart.

“Normally, something like this could mean an escalation that takes up to multiple days to resolve,” she said. “With MIA, I got to the root cause in an hour, without the back-and-forth.”

Getting the reasoning behind a situation — along with options to move forward — allows fast-paced ecommerce teams to focus on making the call rather than on investigative and analytical work.

3

MIA explains technical issues in plain language

MIA has also helped make collaboration between Bulk’s teams easier and more efficient.

In one case, one of the company’s developers asked her a technical question about data that is being passed from their website to Constructor. A simple question for Constructor’s support team, but an unusual one for Dua. She would have had to ask via email and wait for a response.  Instead, she started by asking MIA, and the response actually helped her understand what was happening.

“The good thing with MIA, as opposed to a human being, is that you can literally say, ‘Explain to me in layman’s terms because I am not a developer,’” she said.

That helped her respond to the developer with more confidence and better understand the broader Constructor set-up, not just the merchandising side.

“It also helped me be more hands-on and understand a little bit better what’s going on, not just from a merchandising perspective, but also the broader spectrum of Constructor,” she said. “It cuts a lot of middleman processes, in the best way possible.”

For ecommerce leaders, this is one of the bigger operational benefits of MIA: it can help cross-functional teams get unstuck faster without turning every question into an escalation.

4

MIA turns its findings into a useful reporting workflow

Bulk’s merchandising team was and is very busy: It wasn’t uncommon for it to take them days to manually build report views, including the export and reimport of data.

This has changed substantially with MIA: Dua now requests the exact data and context she needs from the merchandising agent to create her weekly merchandising performance report to update other Bulk stakeholders - the report already comes complete and customized with what’s important for Dua to call out, such as the automatic out-of-stock alerts mentioned earlier.

Main Takeaway / Results

For Bulk, MIA is intelligence and capacity the team previously didn’t have

The primary benefit of MIA at Bulk has been an expansion of their own expertise - someone who watches every site, understands every setting, notices issues early, and comes back with a diagnosis and recommendation.

That is the difference MIA has made for their team. It helps Dua gain insights quicker and move faster from question to explanation, from issue to fix list, and from performance drop to likely cause.

“More output and complex tasks either need a lot more people or a lot more hours”,
she said. “You can’t have eyes everywhere. It’s basically picking up on potentially human mistakes or issues that you generally wouldn’t have been able to find yourself.”

For the sports nutrition company, MIA has become part of how the merchandising team works: a place to start investigations, build reporting inputs, surface issues, understand technical questions, and decide which fixes deserve attention first.

And when asked whether she could go back to the old way?

“No. 100% no. MIA helps me focus on the right things as opposed to manual, laborious tasks.”
